I've been struggling with my weight ever since my back injury in early 2008. Since then I've been floating around 235-255lbs. No diet ever worked, I personally could just never commit long term to it. On top of that my weight, and my injury kept me from working out in an attempt to lose any weight. I was unhealthy, unhappy.
This october I made the decision to work on my diet. That was it. I completely changed the way I eat. I kicked sugar entirely, no processed foods, snacks were relatively small, and I decided to give fasting a try. I wish I would have taken more photos in the progress stage, but I didn't really start taking photos until I was around 210lbs. I have no idea what my BF% was (guessing probably +35%), and only have a vague idea of where it is now but its not a number I'm confident saying is correct (apparently 15.8%).
I am blown away with how much a diet change can make. There was no counting calories, just changing the diet to kick sugar and any processed/fast foods. However its time that I make an active effort to start working out, building some mass, and cutting the last bit of fat that I need to cut.

Good work. I’ve had a back injury since 2008. I’ve found ways to work around it.
Diet is the key for weight loss though. I’ve tracked my diet five years ago for 6 months, and the fat just melted off. I was just as blown away as you are. Kinda did like you by just eliminating sugar and all processed and junk food, only drinking water, green tea, and black coffee, and fasting a bit. My “diet” was just whole foods.
This go around Ive been lifting since Nov 2020, but no weight dropped. Looks like I gained muscle and burned a lil fat since my weight stayed the same but my body changed a bit (more muscular). I started March 1 with actually following a caloric deficit at 206lbs with an end goal of 190, and I’m using an app to track everything I eat just to make sure I’m staying on course. I haven’t weighed in since March 1, but I plan to this weekend. I definitely look slimmer already.
Lifting definitely makes you feel good once you start putting on some muscle. Try different variations of exercises that don’t aggravate your back. You’ll find what works and what doesn’t. It’s nice seeing friends I haven’t seen in a bit make jabs at my arms asking “if I live in the gym” lol.
