Need help! Highly motivated and want to succeed.

Any help or advice is appreciated, I would like a plan to get me down to around 175-180 by March for a family reunion. I am a 16 year old, and I used to be in great shape, played alot of sports, and never struggled with weight. After an injury in my freshman year of high school, I let myself go. I went from a 5'5 150 pound athletic kid to a 235 pound fatass in the span of a year and a half. In March of last year, I got a job as a busser and lost 40 pounds over the summer just working around 20-25 hrs a week. With such little effort I realized that I could change, and I want to. I didn't do much until this last week and a half, when I ran with my dad in part of a marathon training program a couple times and changed my diet, I lost 4 pounds in a week, and I am now driven to get to that goal. I am 5'11, pretty sure I'm a mesomorph from how easily I've lost the weight and other factors. I'd like some sort of plan for me to follow, I'm new to this so I don't know too much. Right now I'm fluctuating around 195-198 between the morning and afternoon. I have the strength I just need the fat to go away . Pictures below, I'd be happy to provide any other information needed, and would appreciate any contribution to my weight loss.

The good thing is you are young and still growing. So you should start a weight training program. For weight loss you need to eat less calories. At your age it is important not to go too fast. Aim for 1 lb a week loss. To do this find your maintenance calories and subtract 500. That is the amount to eat each day. Because you are still growing, the weights will really help transform your body shape.
Was 280+ at the beginning of 2019 (highest recorded weight is 290 on Dec 13, 2018).

Okay, I will try this, downloaded MyFitnessPal and am starting to track calories, found maintenance calories and will figure that out, question though, I ran 3 miles today, burned about 500 calories according to my dad's phone. Should I eat more to compensate, or stay at the same and be at a 1,000 calorie deficit for the day?

Eat a set number of calories. Ignore exercise calories, but try to exercise according to a somewhat consistent weekly pattern. Adjust calories eaten based on results.

The reason being is that it's next to impossible to accurately estimate calories burned.
